Leadership Coaching for Technical Experts
Leadership coaching for technical experts is for engineers, specialists and professionals who are excellent at their craft but finding the people side of leadership harder than the technical side. We work on delegation, feedback, influence and the emotional reactions that technical training never covered. I coach one to one, in person in Manama or online, in Arabic or English, in a practical and structured way.

"Technically excellent but struggling with people leadership" is one of the situations I hear about most often. It is not a weakness of character. It is a gap between what your career has trained you for and what the new role asks of you.
Being the best engineer in the room stops being the job
Technical experts are often promoted because they are the person everyone turns to. Then, almost overnight, the job changes. Your value is no longer the problems you solve but the problems your team solves without you.
That shift can feel like a loss. The work you are good at, and that gave you satisfaction, is now the work you are meant to hand over. The work you are now judged on, such as conversations, alignment and motivation, can feel vague and slow.
Signs the people side is where you need support
- You fix problems yourself because explaining them takes longer.
- Giving feedback on performance feels more uncomfortable than any technical review.
- Meetings about priorities and relationships feel like time away from the real work.
- You were promoted to lead the team you used to be part of, and the dynamics changed.
- Senior leaders say you need to be more strategic or more visible, and you are not sure what that means in practice.
- A difficult team member takes up more of your energy than any technical challenge.
People problems have no root-cause analysis, but they do have patterns
Technical experts are trained to trace a fault to its cause and fix it. People do not work quite like that, which is part of what makes leadership frustrating. There is rarely one cause, and the fix often involves changing something in yourself.
Still, there are patterns, and you are well equipped to see them. My systemic coaching training looks at leadership the way an engineer looks at a system: how the parts interact, where the feedback loops are and what keeps the current situation stable. Many technical leaders find this way of thinking much easier to work with than generic advice about communication.
We work in experiments, not personality changes
You do not need to become an extrovert or a natural talker to lead well. We treat new leadership behaviours as experiments: a hypothesis, a small test in your real work and an honest review of what happened.
Define the problem
We pick one specific leadership situation, such as a team member who keeps missing deadlines.
Form a hypothesis
We explore what might be going on, including your own part in it.
Run the test
You try one new approach, for example asking questions before offering a solution.
Review the data
In the next session we look at what changed and decide what to adjust.
Feedback, delegation and emotions are where most of the work happens
For most technical experts, three areas matter most. Delegation means letting someone else do the work their way, even when your way would be faster. My guide on how to delegate as a manager covers the method.
Feedback means having conversations about performance and behaviour that feel far less precise than a code review. My guide on how to give difficult feedback to an employee offers a structure to start with.
Emotions, yours and your team’s, are the third area. Frustration, impatience and the urge to take over are normal. Learning to notice them and choose your response is the core of emotional intelligence coaching, and it often makes the biggest difference.
Your first session starts with a real situation
After a free 30-minute discovery call, our first full session focuses on one concrete leadership challenge you are facing right now. We do not start with theory. We look at what happened, what you did, what you were thinking and what you would like to be different.
By the end of the session you will have a clear goal for our work together and one experiment to run before we meet again. Many technical leaders tell me they appreciate that the sessions are structured and practical.
What I bring as a coach for technical leaders
I am not an engineer, and I won’t pretend to understand your technical work as you do. What I bring is more than 26 years in leadership, HR and talent development across financial services, FMCG, entrepreneurship and government, where I saw many technically outstanding people struggle in their first leadership roles and many grow into excellent leaders.
I am an ICF Professional Certified Coach with more than 4,500 coaching hours and an NLP Master Practitioner. If you work in technology or energy, see also leadership coaching for technology leaders.
Frequently asked questions
Will coaching try to turn me into a different kind of person?
No. We build on how you already think and work. Many strong leaders are analytical and reserved; the aim is to add leadership skills, not replace your personality.
I prefer clear frameworks. Is coaching too unstructured for me?
It does not have to be. We can work with clear goals, simple frameworks and experiments you track between sessions. You decide how much structure you want.
Should I go back to a technical role instead of leading people?
That is a real option, and some experts are happier and more valuable in senior specialist roles. Coaching can help you think it through honestly. I won’t push you either way.
Can you work with a whole team of technical managers?
Yes. I can design tailored team coaching or group sessions for technical managers who face similar challenges, alongside or instead of one-to-one coaching.
