Leadership Coaching for Technology Leaders
Leadership coaching for technology leaders helps founders, CTOs, product heads and first-time engineering managers lead through rapid growth. Entrepreneurship is one of the sectors where I worked, so I know how quickly roles outgrow the people in them. I coach one to one and with founding teams, in Arabic or English, in Manama or online. The aim is a company whose leadership grows as fast as its headcount.

In a startup, the organisation changes faster than anyone has time to notice. The founder who did everything now needs to let go of most of it. The engineer who wrote the first version of the product now manages a team of twenty. Nobody hands out a manual for those shifts, and investors rarely ask about them until something breaks.
This page is for leaders in startups and scale-ups, and for technology leaders inside larger companies who face the same pace of change.
Each stage of growth needs a different kind of leader
The way you lead fifteen people in one room does not work for a hundred people across several countries. Most scale-up leadership problems come from habits that were right at the previous stage.
| Stage | What worked before | What the next stage asks of you |
|---|---|---|
| Founding team | Doing everything yourself, deciding in the corridor | Choosing what only you should do and hiring for the rest |
| First managers | Founders knowing every customer and every line of code | Trusting managers to lead, even when they do it differently |
| Scale-up | Speed, improvisation and personal loyalty | Clear roles, consistent decisions and a culture that survives without you in the room |
Co-founder relationships carry the company’s risk
When a startup struggles, the founders’ relationship is often part of the story, even when the post-mortem blames the product or the market. Disagreements about direction, roles, pace or commitment build quietly until they surface in front of the team or the board.
Coaching gives co-founders a structured space to talk about what usually goes unsaid: who decides what, what each person needs from the other, and how they will disagree without damaging the company. For individual founders, executive coaching for founders looks at the personal side of that role. For the founding team together, executive team alignment coaching works on shared direction and decision rights.
Your best engineer is now your newest manager
Tech companies often promote their strongest individual contributors into management because there is nobody else. They lose the work they loved and gain work nobody taught them. Some keep coding at night to feel useful; others avoid the people conversations altogether.
Coaching helps new engineering and product managers find their footing: how to run a one-to-one, give feedback to a former teammate and protect the team’s focus from constant requests. The guide on how to delegate as a manager is a useful starting point for anyone who still holds on to the hardest tickets.
- You review every pull request because you do not trust the release otherwise.
- Your team is quiet in retrospectives and you suspect they are not telling you what is wrong.
- You are asked for a hiring plan and a roadmap in the same week as a production incident.
Investors, boards and fundraising rounds shape how you lead
Startup leaders answer to investors and boards whose expectations shift with each funding round. Between rounds, attention is pulled towards the next raise, runway and metrics, and the team can feel that pressure even when nobody names it.
We work on how you show up to your board, how you communicate difficult numbers honestly and how you keep the team focused when the company’s future depends on a conversation they are not part of. Leaders often discover that the composure they show investors is the same thing their team needs from them.
The Gulf startup scene has its own leadership realities
Startup ecosystems in Manama, Riyadh, Dubai and other Gulf cities have grown with support from government-backed funds, accelerators and regulators. Bahrain’s fintech regulatory sandbox is one example of how policy encourages new businesses. Founders often build regional companies from day one, hiring across nationalities and working with large corporates and government entities as early customers.
That brings specific leadership tests: selling to hierarchical organisations while running a flat startup, meeting national workforce requirements as you grow, and leading teams spread across several countries. Each of these is about how you lead, not only what you build.
What I bring from entrepreneurship and talent work
Entrepreneurship is one of the four sectors where I worked, alongside financial services, FMCG and government, across more than 26 years in leadership, HR and talent development. I have seen how organisations change shape as they grow and how leaders either grow with them or get stuck.
As an ICF Professional Certified Coach with more than 4,500 coaching hours, I ask questions rather than prescribe answers. That matters in technology, where you know your product and market far better than any coach. My role is to help you see yourself and your team clearly enough to build a high-performing team around you.
Frequently asked questions
Is coaching worth it for an early-stage startup with limited funds?
That depends on your stage and your challenge, and the discovery call is free so you can find out without commitment. Coaching tends to be most valuable at moments of change: the first managers, a new co-founder, or a new funding round.
Can you coach a CTO or head of engineering inside a large company, not a startup?
Yes. Technology leaders in banks, telecoms and government entities face similar challenges around pace, talent and influence. We start with your actual organisation and work from there.
Do you coach co-founders together or separately?
Both are possible, and often a combination works best. Individual sessions give each founder a confidential space, and joint sessions address the relationship and decisions directly. We agree the format at the start.
Our team is fully remote across three countries. Can coaching still work?
Yes. One-to-one sessions work well online, and team programmes can be delivered virtually. Remote teams often benefit most from deliberate work on trust and communication.
