Leadership Offsite Facilitation

Leadership offsite facilitation means designing and running the time your senior team spends away from daily work so it ends in real agreements. I work with the CEO or sponsor to set the purpose, build the agenda around the conversations the team needs to have, facilitate on the day as a certified Systemic Team Coach, and follow up so commitments survive the return to the office.

Many offsites follow the same arc: a packed agenda, polite discussion, a good dinner and a list of actions that fades within a month. The problem is rarely the venue. It is that the difficult conversations were scheduled out, or never named.

I facilitate offsites for leadership teams that want the opposite: fewer topics, more honesty, and decisions people still own when the next quarter begins.

Every successful offsite answers one main question

The most useful thing a CEO can do before an offsite is decide what it is for. An offsite that tries to cover strategy, culture, budgets and team relationships in the same two days usually does none of them well.

These are the purposes leadership teams most often bring to me. Most offsites need one as the primary aim, with at most one more in support.

  • Resetting strategy or priorities after a change in market, ownership or leadership
  • Bringing a new CEO or several new executives into an existing team
  • Aligning two leadership groups after a merger or restructure
  • Agreeing how the team will make decisions and hold each other to account
  • Clearing tension that is slowing the team down, so it can be discussed and resolved in a structured way
  • Reviewing the year honestly and agreeing the few things that will matter most in the next one

The design work happens weeks before anyone travels

  1. 01

    Purpose conversation with the sponsor

We agree the main question, what a good outcome looks like and what is outside the scope of this offsite.

  2. 02

    Hearing from the team

Short individual conversations or a leadership assessment tell me what people will not say in the room, and what they hope will change.

  3. 03

    Agenda built on sequence

Trust and candour come first, then the issues, then the decisions. Reversing that order is how offsites end in polite agreement.

  4. 04

Practical choices that shape the conversation

Timing around Ramadan and travel, the language of each session, and whether any part should be virtual.

  5. 05

    Follow-up agreed in advance

Before the offsite begins, we know how commitments will be reviewed afterwards and who owns that review.

On the day, I hold the process and the team owns the content

A facilitator who also has a view on the strategy cannot hold the room neutrally. My job is the quality of the conversation; your team’s job is what it decides.

The facilitatorThe CEO and the team
Designs and adjusts the process as the day unfoldsBrings the business content, data and options
Names patterns: who is talking, who is not, what keeps being avoidedTakes part fully, including the CEO as a team member
Makes space for quieter and newer voicesSays what they actually think, not what is expected
Keeps the group on the main question and on timeMakes the decisions and owns them afterwards

Hierarchy shapes who speaks, so the design has to allow for it

In many Gulf organisations, respect for seniority means people wait to hear the most senior view before giving their own. That is courteous, and it can quietly decide an offsite before the discussion starts.

I design for it with structured rounds where everyone speaks before the CEO, small-group work, written input collected before discussion, and agreements about how disagreement will be handled. These are practical ways to build psychological safety at work into a single day.

An offsite is a moment; team coaching is a process

A well-run offsite can shift a team’s direction in a day. Changing how a team behaves week to week usually takes longer, which is why some offsites become the starting point for ongoing systemic team coaching.

If you are deciding between a one-off event and something longer, the difference is set out in how team coaching differs from a workshop.

Agreements made off site are kept back at the office

The return to the office is where most offsites lose their value. Within weeks the inbox wins and the new agreements give way to old habits.

So the follow-up is part of the design: a review session a few weeks later, clear owners for each commitment, and coaching for the leader if useful. Building those agreements into the regular rhythm of effective leadership team meetings is often the single most useful change.

Why leadership teams trust me with the room

I spent more than 26 years in leadership, HR and talent development, supporting executive teams through growth and transformation in financial services, FMCG, entrepreneurship and government. That work taught me how a senior team can look aligned in the plenary session and divided at the coffee break.

I am an ICF Professional Certified Coach and a certified Systemic Team Coach, and I facilitate in Arabic and English. Every leadership offsite I facilitate is tailored to the team in front of me; none is a package.

Frequently asked questions

How far ahead should we start planning a leadership offsite?

As early as you can. The design depends on conversations with the sponsor and the team, and those take time to schedule around senior calendars. A rushed design usually means a generic agenda.

Should the CEO lead parts of the offsite?

The CEO usually opens by setting the purpose and closes by confirming decisions. In between, it is often more useful for the CEO to take part as a team member, which is easier when someone else is holding the process.

We already have a draft agenda. Can you work with it?

Yes. I will review it with you, test it against the main purpose and suggest where the sequence or timing could change. Often the main change is fewer topics with more time for each.

What happens if a long-standing conflict comes up on the day?

If it is relevant to the purpose, we work with it in a structured way rather than avoiding it. If it needs more time than the offsite allows, we agree how it will be addressed afterwards, sometimes through team conflict resolution.

Does a leadership offsite have to be in person?

In-person time is valuable for relationships, but parts of the work can be virtual, and some teams spread across the GCC choose a mix. We decide the format during design.

Will you tell the CEO what individuals said before the offsite?

No. I share themes, not names. People speak more openly when they know their individual comments stay confidential, and that openness is what makes the offsite useful.
