Leadership Coaching for Insurance Leaders

Leadership coaching for insurance leaders helps heads of claims, underwriting, distribution and operations lead people through change while the numbers stay under pressure. I work one to one or with leadership teams, in person in Manama or online, in Arabic or English. We focus on the people side of insurance: decisions that disappoint someone, teams that resist new systems, and targets that pull functions apart.

Insurance is a business of promises kept years later, and its leaders carry that weight. A claims head is judged by customers at their worst moment, an underwriter by losses that may not appear for several years, and a distribution leader by this month’s sales. Each needs a different kind of leadership, often from the same executive committee.

I will be straightforward: I did not work inside an insurer. My corporate HR career was in financial services, FMCG, entrepreneurship and government, which gave me a close view of regulated, target-driven organisations. What I bring to insurance leaders is coaching on the human side of the work, not technical insurance knowledge.

Claims, underwriting and distribution each ask for a different leader

Many insurance leaders grow up inside one function and are then asked to lead across all three. The friction between them is built into the business model, which is why it rarely resolves by itself.

FunctionTypical leadership pressureA coaching question we might work on
ClaimsSaying no to customers and brokers, fraud vigilance, service backlogsHow do you hold a firm decision and still treat the person with respect?
UnderwritingPricing discipline against growth targets, slow feedback on decisionsWhere are you protecting the book, and where are you protecting yourself?
Distribution and salesAgency, broker and bancassurance channels, monthly targetsHow do you lead a sales team without becoming its most anxious member?

Saying no is part of the job, and it wears on leaders

Few industries require leaders to deliver disappointing decisions as often as insurance. A declined claim, a reduced cover limit or a price increase at renewal all land on real people, and the leader who signs them off often absorbs the frustration of brokers, sales colleagues and customers.

In coaching we look at how you carry those decisions. Some leaders harden and become defensive; others soften and start bending rules under pressure. Neither serves the business. Building emotional intelligence in leadership helps you stay clear on the decision while staying human in how it is delivered, and helps you coach your team to do the same.

Transformation in insurance is mostly a people project

Gulf insurers have been through years of change: new accounting standards such as IFRS 17, digital claims and policy platforms, tighter regulation and, in several markets, consolidation between smaller companies. The technology usually works eventually. What stalls is adoption, because experienced staff trust the old way and see little reason to change it.

Leaders in the middle of that change need to explain it, absorb resistance and keep service levels up at the same time. My change leadership coaching is built for that position. For practical tactics on pushback, see how to handle resistance to change.

  • A merger has combined two claims teams with different cultures and standards.
  • A new core system has gone live and productivity has dropped while people learn it.
  • Your team does not see why the regulator’s or the auditor’s new requirements matter to their daily work.
  • You are expected to champion a change you had doubts about.

Takaful, brokers and bancassurance add relationships to manage

In the GCC, many leaders work in takaful operators as well as conventional insurers, with a Shari’a governance structure and a different relationship between participants and the operator. Others depend heavily on brokers or on bank partners for distribution, which means your results rely on people you do not manage.

That makes influence without authority a core skill. If you lead a sales force in this environment, the page on leadership coaching for sales leaders goes deeper into target pressure and team motivation.

What the first two months of coaching usually cover

Sessions are usually weekly or every two weeks. Every engagement is personalised, and nothing you share is passed to your employer without your agreement.

  1. 01

    Clarify the real challenge

We separate the business problem, which belongs to you and your colleagues, from the leadership question you want to work on.

  2. 02

    Look at your patterns

We explore how you react under pressure from customers, brokers, sales or your own executive committee.

  3. 03

    Try something different

You choose one conversation or meeting to handle differently before the next session.

  4. 04

    Review and adjust

We look at what changed, what did not, and what that tells you about your next step.

Frequently asked questions

Do I need to explain insurance terms to you in sessions?

Only as much as you need to describe the situation. The coaching focuses on how you lead, decide and communicate, so I do not need technical depth in underwriting or actuarial work to be useful. Sometimes explaining it simply to an outsider is helpful in itself.

Can you work with our claims and underwriting leaders together?

Yes. Cross-functional friction is often best addressed with the people in the same room. A tailored team programme can include assessments, facilitated sessions and follow-up coaching, in person or virtual.

We are going through a merger. When is the right time to start coaching?

Before the structure is announced is ideal, because leaders need clarity before their teams ask questions. During and after integration also works. The discovery call helps us decide what would be most useful at your stage.

Is coaching useful for a technical specialist moving into an insurance leadership role?

Very often. Actuaries, underwriters and claims specialists who step into management face the same shift from personal expertise to leading others. We work on that shift directly.
