Leadership Coaching for Sales Leaders

Leadership coaching for sales leaders helps sales managers, heads of sales and commercial directors lead through other people rather than closing every deal themselves. We work on coaching your team, staying steady under target pressure, and influencing peers and senior leaders. I coach one to one, in Arabic or English, in person in Manama or online, around the rhythm of your sales calendar.

Sales organisations often promote their best sellers into leadership. It makes sense: they know the product, the customers and the pressure. But selling and leading draw on different strengths, and the move can feel like starting again with a bigger target and less control.

The instincts that made you a top seller can hold your team back

A great seller is fast, persuasive, competitive and personally accountable for the number. Those are strengths. In a sales leader, the same instincts can turn into taking over calls, competing with your own team for credit, and judging people by whether they sell the way you did.

Leadership coaching for sales leaders does not try to remove those instincts. It helps you notice when they serve the team and when they get in the way, so you can choose.

Where sales leaders tell me they feel stuck

  • You still close the biggest deals yourself because it is quicker and the quarter depends on it.
  • Your strongest seller resists your coaching, and your weakest one needs more time than you have.
  • Your team were your peers last year and the friendship now makes hard conversations harder.
  • Forecast reviews with the CEO or finance feel like interrogations.
  • Marketing, operations or credit control slow your deals down, and the friction is turning personal.
  • Your mood rises and falls with the pipeline, and your team can feel it.

Rescuing deals feels helpful and keeps your team dependent

The rescue reflex is the most common pattern I see in new sales leaders. A deal wobbles, you step in, it closes and everyone is relieved. The rep learns that the hard part belongs to you. Next quarter, you rescue again.

In coaching we look at what drives the reflex, such as fear of missing the number or a belief that your value is in closing, and what you could do instead. That might be asking a question on a deal review rather than giving the answer, or joining a call as support rather than lead. My guide on how to coach your team as a manager shows the basic techniques.

From seller habits to leader habits

Seller habitLeader habit we develop
Owning the customer relationshipBuilding reps who own it, with you as sponsor in the background
Winning the argumentUnderstanding the objection behind a rep’s resistance or a peer’s concern
Celebrating the closed dealRecognising the behaviours that will close the next ten
Pushing harder when the number is behindStaying calm enough to see what is actually wrong in the pipeline
Measuring people by your own styleDeveloping different sellers in different ways

Holding steady when the number is behind

Sales leaders live with constant measurement. Your team watches how you react to a bad week far more closely than they listen to what you say about it. If you panic, they panic, and short-term decisions follow.

Here I often use mental fitness tools from my work as a Positive Intelligence® coach. They help you notice the inner voices that push you to over-control or blame, and shift to a calmer, clearer state before you act. Resilience coaching focuses on this capacity in more depth.

Coaching is not therapy or medical treatment. It works with performance, thinking habits and behaviour. If pressure is affecting your sleep or health, please speak to a doctor or a licensed mental health professional; coaching can sit alongside that care.

Coaching that fits a sales calendar

  1. 01

    First session

You describe your team, your targets and the moment you feel least like a leader. We pick one pattern to work on first.

  2. 02

    Weekly or fortnightly sessions

We use your real pipeline reviews, one-to-ones and forecast meetings as material.

  3. 03

    Around quarter-end

We can adjust timing so sessions support you when pressure peaks rather than adding to it.

  4. 04

    Review

We look back at what has changed in how you lead and how your team responds, and agree what comes next.

Commercial pressure is familiar ground

My 26+ years in leadership, HR and talent development included FMCG and financial services, both sectors where commercial targets set the pace of the year. Developing leaders in those organisations meant understanding how a target shapes behaviour, for better and for worse.

If you were promoted from within the team, how to manage former peers is a useful read alongside coaching. If this is your first leadership role of any kind, leadership coaching for new managers covers the wider transition.

Frequently asked questions

Will coaching help my team hit its target?

I cannot promise a sales result, and any coach who does is overpromising. What coaching changes is how you lead: how you coach, decide and respond to pressure. Those changes affect how your team performs over time.

I still carry a personal target as well as a team target. Is that a problem?

It is common, and it creates a real tension between selling and leading. We look at how you divide your time and attention, and how to be honest with your manager about the trade-offs.

Can you coach my whole sales team instead?

Team coaching is possible and is always tailored. Often it works best after the leader has done some one-to-one work, so you are ready to lead the changes the team agrees.

I travel a lot for customers. Can sessions be online?

Yes. Many clients mix in-person sessions in Manama with online ones, depending on their travel. The rhythm is agreed with you and can flex around busy periods.

Your best result as a sales leader is a team that closes without you.
