What Is Mindset Coaching?
Mindset coaching is coaching that works on the thinking habits behind how you perform: self-doubt, overthinking, perfectionism, reacting instead of responding. A coach helps you notice those patterns, question the beliefs feeding them and practise new mental habits until they hold under pressure. It helps leaders, professionals and entrepreneurs who are capable on paper but held back by their own inner voice.
Skills rarely fail us in the moments that matter. What fails is the thinking that shows up with them: the voice that says you are not ready, the urge to control every detail, the replay of a meeting at two in the morning. Mindset coaching approaches that thinking as something you can train.
Mindset coaching changes the habits of thought that drive your behaviour
Mindset coaching starts from a simple idea: the way you interpret a situation shapes how you feel about it, and how you feel shapes what you do. Change the interpretation and the behaviour usually follows.
In practice, that means slowing down the moments where you get stuck. What did you tell yourself just before you stayed silent, snapped at a colleague or rewrote the report a fourth time? Once a pattern is visible, you can test it, choose a different response and repeat that response until it becomes your default.
Leadership isn't built from the outside in; it grows from the inside out. Mindset coaching is the most direct form of that inside work.
Mindset coaching helps people who are capable but getting in their own way
Mindset coaching is for people who already have the knowledge and experience for their role, but notice that their own reactions are limiting them. You might recognise yourself in some of these situations:
- You overthink decisions and struggle to commit
- You doubt yourself despite a strong track record
- You react sharply under pressure and regret it later
- You find it hard to switch off after work
- You hold back in senior meetings or avoid visibility
- You keep standards so high that delegation feels impossible
- You are starting a business, a new role or a career change and feel exposed
Mindset coaching draws on mental fitness, NLP and executive coaching tools
Mindset coaching is not one technique. Coaches combine approaches, and the mix should be chosen for the person rather than the other way round.
In my own practice I use the Positive Intelligence® mental fitness framework, developed by Shirzad Chamine, which helps you recognise your internal Saboteurs and strengthen a calmer, wiser response. You can read about the framework at positiveintelligence.com and about the patterns themselves in what are the 10 Saboteurs.
I also use NLP (neuro-linguistic programming) techniques as an NLP Master Practitioner, mainly to work with language, beliefs and the way you frame a challenge, alongside core executive coaching: questions, reflection and practical experiments at work.
Mindset coaching is not therapy
Mindset coaching is not therapy or medical treatment. It works with performance, thinking habits and behaviour in people who are functioning well enough to set goals and act on them.
If you are struggling with your mental health, for example with persistent low mood, anxiety that affects daily life or difficulty sleeping, please speak to a doctor or a licensed mental health professional. Coaching can sit alongside that care, but it does not replace it. My article on coaching vs therapy explains the difference in more detail.
Mindset coaching versus skills coaching: a simple comparison
Many coaching engagements mix both, but the starting point differs. This table shows where the emphasis lies.
| Mindset coaching | Skills-focused coaching | |
|---|---|---|
| Main question | What is getting in my way? | How do I do this better? |
| Works on | Beliefs, self-talk, emotional reactions | Techniques, frameworks, practice |
| Typical trigger | Self-doubt, overthinking, pressure | A new task, such as presenting or delegating |
| Sign of progress | You respond calmly where you used to react | You perform the task with more skill |
A hypothetical example: the manager who could not stop rewriting
Imagine a recently promoted finance manager who rewrites every report her team submits. She believes she is protecting quality, but her team has stopped trying and she works late every night.
Mindset coaching would not start with a delegation template. It would explore the belief underneath, perhaps that any error will prove she should not have been promoted. Once she sees that belief clearly, she can test it: return one report with comments instead of edits and see what actually happens. Small experiments like that, repeated, are how a mindset shifts. It is the kind of work we do together in mindset coaching for leaders.

Credentials and training →Frequently asked questions
Do I need to be a leader to benefit from mindset coaching?
No. Mindset coaching helps anyone who wants more resilience and clearer thinking under pressure, including professionals, entrepreneurs and people going through a change. Leaders simply feel the effects more widely, because their reactions affect their teams.
How is mindset coaching related to mental fitness?
Mental fitness is one approach inside mindset coaching: a structured way of training the mind with short daily practices. You can read more in what is mental fitness.
Can mindset coaching be combined with executive coaching?
Yes, and it often works best that way. Executive coaching focuses on your leadership goals and situations, and mindset work strengthens the inner habits that let you act on them.
How quickly does mindset coaching make a difference?
Many people notice small changes within weeks, such as catching a reaction earlier. Deeper change takes consistent practice over months, because a thinking habit built over years needs repetition to replace.
